The bottleneck

Every report was an afternoon of work.

The database had no reporting layer at all. An owner who wanted to know how a location was doing had to ask someone to pull the data and assemble the answer by hand, so questions got asked less often than they should have, and the answers arrived days after the moment that prompted them.

Comparing locations was worse. Each hand-built report sliced the data its own way, so two reports rarely agreed, and a meeting about performance could turn into a meeting about whose numbers were right.

The numbers existed. Nobody could see them without paying for the privilege in hours.

How we did it

    Decide what matters. We worked out with the owners which numbers actually drive decisions: deals, commissions, and pay, by location, over time. Vanity numbers that answer no decision were left off on purpose, so the screens stay readable.

    Build on the ledger. The dashboards read from the same unified deal ledger the payroll system runs on, so there is one version of the truth. Every location is computed the same way, which makes comparisons between locations mean something.

    Keep it live. Nothing is exported or assembled by hand. The dashboards update as the ledger does, so the view an owner opens today reflects the business today, not the last time someone had an afternoon free.

A glance instead of a request.

Every location now has a live dashboard, and the owners read the business directly instead of asking someone to build a report. A location that drifts shows up on screen while there is still time to act on it.

Arguments about whose numbers are right ended, because there is only one set of numbers. The same ledger that pays the reps is the ledger on the screen.
